What the audit is
The AI Operations Audit is a diagnostic, not a sales pitch. Over five business days we map how work actually moves through your business — from the moment a lead arrives to the moment a client is onboarded, served and reported on — and put a number on every place it stalls.
The output is deliberately narrow. Most audits produce a long list of ideas; this one produces three bottlenecks, ranked by cost, with one clear plan. That constraint is the point: a list of twenty opportunities is a reason to do nothing, while three ranked ones are a sequence you can start on Monday.
The audit is run by Daniel Purgal, who has spent more than 20 years in operations and systems building and led a 300-person home healthcare business through a multi-7-figure exit as an 11-year COO. It is operator-to-operator work, not a tool demo.
What you get
- A map of where your hours actually go, across ops, sales and admin
- Every bottleneck ranked by what it costs you per month
- The three bottlenecks worth fixing first, in order
- A 90-day execution plan with expected ROI per project
- A written summary within 48 hours of the strategy call
- 100% of the fee credited toward any build
Every finding is tied to a number: hours per week, revenue at risk, or cost per month. If a bottleneck cannot be quantified, it does not make the top three.
How the five days run
| Stage | What happens | What you provide |
|---|---|---|
| Day 1 — Working session | A 30-minute call walking the full lead-to-cash path: speed to lead, follow-up, booking, onboarding, delivery, reporting and marketing. | The owner or operator who knows where work actually goes. |
| Day 2 — Tool and data review | We look at how your CRM, calendar, phone system, inbox and spreadsheets connect, and where data is retyped. | Read-only access or a screen share. |
| Day 3 — Cost modelling | Each bottleneck is priced: hours consumed, revenue delayed or lost, and error rate. | Rough volumes — leads per month, calls per week, average deal size. |
| Day 4 — Prioritization | Findings are ranked by cost against effort and dependency, then sequenced into a 90-day plan. | Nothing — this is our work. |
| Day 5 — Written summary | A written summary lands within 48 hours of the strategy call, with the ranked plan and expected ROI per project. | A decision on whether to build, and in what order. |
What it costs and how the credit works
The audit is $1,500, fixed, paid up front. If you go ahead with a build, the entire $1,500 is credited against it — so the audit is not an additional cost, it is the first part of the project. If you do not build, you keep the plan and the ranked findings.
Builds typically run $4,000–$10,000 one time depending on the number of systems and integrations. Ongoing care is $1,500–$3,000 per month, and the growth retainer that ships one new system per month is $2,500–$5,000 per month. Usage is billed at cost, with no per-lead or per-booking fees.
On the build itself, half the fee is held back until the system runs. If the scoped system is not returning the agreed hours within 60 days of go-live, the balance is not due.
Who the audit is for
The audit tends to pay for itself fastest when at least three of these are true:
- Revenue is between $1M and $10M and growth has flattened despite steady lead flow.
- The owner is still the routing layer for sales, delivery and admin decisions.
- Leads wait hours for a reply, or follow-up depends on someone remembering.
- The CRM is unreliable because updates happen days after the fact.
- Reporting is assembled by hand every month from several systems.
- There is already appetite to hire, and the question is which role AI should remove first.
It is a poor fit if you have not yet found a repeatable offer, or if the goal is to cut headcount rather than remove work. In both cases the constraint is strategy, not automation.
What happens after the audit
You leave with a sequence, not a proposal. If you want Kosmos AI to execute it, the first project is scoped from the top-ranked bottleneck and typically goes live in 10–14 days. If you want to run it internally, the plan is written so your team can.
Most owners start with the bottleneck that protects revenue — usually speed to lead or follow-up — because it pays for the rest of the plan. Read more about how AI automation works for service businesses.
Frequently asked questions
How much does the AI Operations Audit cost?
The audit is $1,500, fixed. The fee is credited in full toward any build, so if you proceed it is effectively the first $1,500 of the project rather than an extra cost.
How long does the audit take?
Five business days from the strategy call. The session itself runs 30 minutes, and the written summary lands within 48 hours of that session.
What do I actually receive at the end?
A map of where your hours go across ops, sales and admin; every bottleneck ranked by what it costs per month; the three bottlenecks worth fixing first; a 90-day execution plan with expected ROI per project; and a written summary within 48 hours.
Do I have to buy a build afterwards?
No. The audit stands on its own — some owners use it to prioritize internal work or to brief another vendor. The credit only matters if you decide to have Kosmos AI build something.
What access do you need during the audit?
Enough to see how work actually moves: a walkthrough of your CRM, calendar, phone system and the spreadsheets or docs where work currently lives. Read-only access is sufficient. We do not need production credentials to complete the audit.
Is there a guarantee?
On builds, half the fee is held back until the system runs, and if the scoped system is not returning the agreed hours within 60 days of go-live, the balance is not due. The audit itself is a fixed-fee engagement with a written deliverable.
